Summary:
When the organization faced growing project escalations and inconsistent client communication, we were engaged to bring structure, accountability, and leadership to its delivery operations. Roughly 20% of projects were in an escalated state, with senior technologists managing both technical work and client relationships—leading to burnout and uneven performance.

Approach:
The engagement began by personally project-managing two critical client escalations, restoring confidence and returning both engagements to stability. From there, we designed and launched a formal Project Management Office (PMO) to create a scalable, repeatable delivery framework. This included defining team structure and roles, establishing governance, standardizing reporting, selecting project management tools, and hiring the core team of four project managers and one coordinator.

Impact:
Within a year, the company had a functioning PMO with defined processes, consistent client communication, and proactive risk management. Project health metrics stabilized, escalation rates declined sharply, and senior technical staff were able to focus fully on engineering excellence rather than administrative oversight. The PMO was successfully transitioned to the delivery organization for ongoing leadership and scale.
